The Real Cost of an Agentforce Implementation
The question I get asked most often before an engagement starts: “What’s this actually going to cost us?”
It’s the right question, and it deserves a straight answer — which is something not enough people in this space are willing to give. Salesforce licensing has a list price. Implementation services have a project fee. But the total cost of a production-ready Agentforce deployment includes a long list of things that don’t appear in the initial proposal.
I’m going to break it down as honestly as I can, because companies that go into these projects with accurate cost expectations make better decisions and have better outcomes than the ones who discover the real cost in month four.
The License Costs
Agentforce pricing has evolved since launch and will continue to evolve. As of early 2025, the primary licensing model is consumption-based: you pay per conversation. Salesforce has also introduced various bundle and capacity options.
What you need to know:
- The per-conversation model can produce surprising costs at scale if you haven’t modeled your conversation volume accurately
- Many features you’ll want (Data Cloud, Einstein generative AI, certain channel integrations) may require separate licensing
- Your existing Salesforce licenses do not include Agentforce by default
Before you commit to a project budget, get your licensing costs in writing from your AE with explicit clarity on what’s included and what isn’t.
The Implementation Costs
[Full article coming soon — this post is in development.]
Topics to be covered:
- Realistic architecture and implementation cost ranges by project type
- Internal cost: the people hours your team will spend (usually underestimated by 2-3x)
- Data cleanup costs: what it actually takes to get data ready
- Testing and iteration: why initial build is not the end of the cost curve
- Ongoing maintenance cost after launch
- What “done” actually means for an Agentforce project
